Growth Funnel Case Study, Part 2: the Freemium Rule, a Five-Part Audience Template, and Channels by Stage

Chandrika Growth trainer - India Growth Lead at Canva, formerly growth and marketing at Flipkart; ISB MBA

The short version

  1. Freemium products (Spotify, Canva) retain before they monetise: build habit first, upsell later - founder advice in one line (0:00-0:03).
  2. A five-part audience template: target consumer (demography, geography, behaviour), pain point, product offering, reasons to believe (claims a consumer can verify), consumer takeaway - worked for B2C fashion ecommerce and B2B HR SaaS (0:03-0:09).
  3. Stage-by-stage channels for ecommerce: brand vs product marketing at awareness (aided/unaided awareness, top-box consideration, impressions = reach x frequency), performance and ASO at acquisition, lifecycle at activation - but lifecycle channels fire only after an intent signal; retention frequency set by how often the product is used (0:13-0:24).

The concepts in full

01

The freemium ordering rule: retain, then monetise

Canva is free forever. The heavy user upgrades after their hands are dirty - not before.

In freemium products revenue follows retention: habit and affinity first, upsell second. Canva paywalls some features but lets the free user get deep in. Founder advice: first retain and engage, then upsell; promos can still sit in retention (a discount on second use toward a subscription).

Why it matters

Explains why two correct funnels can have different stage orders.

02

The five-part audience template

'Get top brands' is a slogan. 'Thousand plus international brands' is a reason to believe. The template forces the second kind.

1) Target consumer across demography (age, gender, life stage), geography (metro vs top-20 or top-40 cities, language, culture) and behaviour (content, social, app habits). 2) Pain point - the need unmet or poorly met. 3) Product offering - how it addresses the need. 4) Reasons to believe / reasons to buy - verifiable claims, not generic ones. 5) Consumer takeaway - the emotional or functional benefit. B2C example: women 18-65 in non-metro top-40 cities lacking branded variety; all-in-one fashion app; '1,000+ international brands'; 'your favourite brands at a single click'. B2B HR SaaS: HR managers at mid-to-large firms with no end-to-end people-ops tool; one platform; '2-step onboarding, 3-step 360 performance, single-step payroll'; minimal-step workflows.

Why it matters

A one-page brief that every later channel decision is checked against.

03

Channels and metrics by funnel stage, and the intent rule

Brand and performance ads can run cold. Push, email and WhatsApp only after someone installs or signs up.

Awareness: brand marketing (brand love) vs product marketing (category awareness); objectives are reach, aided and unaided awareness, consideration (top box / top-2 box), impressions (reach x frequency), leads; channels: mass media, SEO/SEM, website, social, influencers, content, events, webinars. Acquisition: growth and performance marketing, lookalikes, installs and sign-ups via Meta campaigns, ASO, SEO/SEM, affiliates, demo webinars. Activation: performance plus lifecycle - retarget installers, community, email/push/SMS/WhatsApp. Rule: lifecycle channels fire only after an intent signal. Revenue: performance and lifecycle plus offers (welcome, bank card, UPI). Retention: retargeting and lifecycle; 'your product is the biggest asset'; retarget users churned 3 or 6 months; set the retention window by usage frequency (a week for daily-use products, months for rare ones).

Why it matters

Maps every channel to the stage it belongs to, with the one rule that keeps lifecycle messaging from becoming spam.
